日本マクドナルドは、効率化された生産システムと徹底的にプロセス化された社員教育システムにより日本のファーストフードビジネスを牽引してきた事で知られています。
ハンバーガーの作り方から、アルバイトのトレーニングまで細かくプロセスが定められており、社員に至ってはハンバーガー大学にて徹底的にトレーニングを受ける事ができるようになっています。
このシステムにより、社員は早急に戦力として立ち上がる事ができ、またスキルアップをしていく事で、幅広く業務に携わる事ができるようになります。
結果として、消費者は全国どこの店舗でも一様なサービスと製品を素早く受け取る事ができることになります。
ところが、このマクドナルドにて先日メニュー撤去問題が取りざたされる結果となりました。実際は店舗にメニューはおかれていて、店員が要望するお客様には渡すオペレーションになっていたというのが社長である原田氏の回答でしたが、だとすろとなぜ、これほどにプロセスが徹底された会社にて、このプロセス変更が行き届かなかったのでしょうか。
とくに、これまであったメニューが撤廃される場合客様側の困惑は容易に想像できたはずで、十分に準備がされていたのでは、と推測してしまいます。
ここで、もしかしたらこのプロセスの徹底システムが崩れてきてはいないだろうかという疑問がわいたため、少し店舗を訪れて確認してみる事にしました。
マクドナルドの特徴的なサービスがセットサービスです。
セットにする事で、値段が安くなり、しかも再度メニューも値引き対象となる事がある。
例えば、ダブルチーズバーガーのセットにチキンナゲットをつけると、チキンナゲットの値段も値引きされるという事になります。
セットの内容は、ダブルチーズバーガー、ポテトMサイズ、ドリンクMサイズとなっています。
ここで面白いのは、単品でダブルチーズバーガー、ポテトMサイズ、チキンナゲットを頼むと、セットとチキンナゲットを頼むより高くなるという事。
つまり、ドリンクはいらない場合でも、セットにした方が安くなります。
さて、ここでセットとチキンナゲットを頼んでドリンクはいらないというオーダーは可能なのだろうか、という応用問題を考えてみました。
マクドナルドでは、マスタード抜きやピクルス抜きなど、お客様の要望にあわせたカスタムオーダーにも応えています。
このことから、ドリンクは不要ですというオーダーも可能ではないかと考えました。
早速、最寄りの店舗で試してみたところ、レジのシステムによるのか、ドリンクを必ずオーダーしてほしいという依頼を店員から受けます。
何とかなりませんかというお願いをしてみたところ、別の担当の方がきて何かしら入力しないと行けないという事でしたので、入力だけして、ドリンク自体はいりませんということを伝えたところ、しっかりドリンク付きで商品をもってきました。
ここで気づいたのは、徹底したプロセスとそれを遂行するためのシステムが、サービス オペレーションを主導してしまっていないだろうかという事です。
本来、プロセスやシステムは作業を効率化する事で、サービスにより注力しやすくするためのものなのですが、そのプロセスとシステムありきでサービスが引きずられてしまっています。
この現象は、コールセンターなどプロセスやシステムがきれいに整えられている環境にてしばしば見られる現象です。
すこし話が飛躍しましたが、このように根本原因はサービスがプロセスとシステムに依存した結果はっせいしたと考えられる場合、マクドナルドではこのメニュー問題に関して、どういった改善方法が考えられるでしょうか。
ぜひ、多くのサービス パーソンにこのケースを使って考えてみていただきたいと思います。

All staffs are able to ramp-up quickly and to work for various tasks by improving their skills. As a result, consumers are able to have common services and products wherever you go in Japan.
In this first food chain, however, one issue regarding on removing menu board at cacher was news and discussed on the internet. Some consumers complain that McDonald's tries to induce the customer buying set menu because the customer cannot see the price of each product and cannot find out individual products. Regarding this complaint, McDonald's Japan CEO answered for two things below.
I have one question when I read this comment.
In sum, we are able to learn and consider from this example that well-developed process and system makes service failure sometime. If you have to fix this issue in McDonald's, how can you resolve this issue and improve service quality on each restaurant and staff?

- By removing menues from cacher, most of customers do not have to wait on more times until previous customer decides order.
- We are ready small menue sheet at all restaurant which is written whole menues and prices. Our operation process should be decided that service person has to give this menu sheet to the customers when they need it.
I have one question when I read this comment.
"Why did McDonald's fail to make all staffs follow this operation?"As I mentioned above, McDonald's developed precise training process. From this point of view, this failure is interesting for me and let me have this question. I suppose that there is no or less complaint if this process is preserved by all staff in all restaurant. On the next, I attempted to verify by visiting a restaurant if there are some strains or defects in the current field. And I found out one issue of process in the current field "restaurant". Some staffs are preserving the process and rules too strict. In other words, they set primary of their task to keep correct operation rather than providing better service to the customer. For example, how does the staff take a customized order? McDonald's provides set menu with lower prices which contains burger, potato, and drink. In addition, a side menu is also discounted with set menu. In fact, it is more expensive than set menu and side menu if you order each of them individually without drink. Then, if you do not need drink, how can you get burger, potato, and side menu with lower prices? As far as trying this order at one restaurant, the staff told me that I could not order without drink because our system does not accept such order. Of course, some of staffs are able to take orders with satisfying the demand of customers. Whereas, actually, some of them are controlled by process and system now.
In sum, we are able to learn and consider from this example that well-developed process and system makes service failure sometime. If you have to fix this issue in McDonald's, how can you resolve this issue and improve service quality on each restaurant and staff?
